1. Workflow and decision

Fictional operations team: requests arrive by email, a coordinator copies fields into a tracker, and a manager approves the record. Decision: test assisted extraction for one document format; keep approval manual.

2. Baseline to collect

Observe handling time, daily volume, correction rate, duplicate frequency, and queue age before building. No measured baseline or savings are claimed in this sample. Assign a workflow owner to collect representative normal and exception inputs.

3. Options compared

A structured form removes extraction when senders can change their process. Rules work for stable templates. Model-assisted extraction is a candidate when formats vary. Compare all three on error cost, review effort, integration effort, and ongoing ownership.

4. Proposed pilot boundary

One input channel, one document type, one reviewer group, and one destination. Extract a candidate, validate required fields and duplicates, require human approval, then write once. Exclude payments, unattended external messages, and company-wide rollout.

5. Risks and controls

Missing fields go to review. Duplicate references stop the write. Instruction-like document text is treated as data. Authentication and destination permissions are checked outside the model. Failed writes stay in an exception queue with a named owner.

6. Acceptance and stop criteria

Agree a representative evaluation set before implementation. Every consequential write must have reviewer approval; replayed requests must not create duplicate records. Any permission bypass stops the pilot. Set field accuracy and review-time targets from the measured baseline, not an invented industry benchmark.

7. Handoff and recommendation

Deliver the workflow map, data-flow diagram, options and cost assumptions, risk register, acceptance checklist, and proposed pilot scope. Proceed only when the source owner, reviewer, representative inputs, and integration access are available. Otherwise document a preparation plan or a no-build recommendation.
